Agents should have access to relevant information about customer quality, previous experiments, positioning and commercial priorities.

As agents become more capable, marketers will need to understand how to design workflows, evaluate automated decisions and connect different activities to business results.

I believe 2027 will be the year marketing teams start to look fundamentally different.

For the past two years, businesses have been introducing AI into existing marketing workflows. AI can write copy, analyze campaigns, generate images and summarize research. These capabilities have improved productivity, but they largely assume the marketing organization itself stays the same.

The next change will be more significant. Rather than helping employees complete individual tasks, AI agents will increasingly operate parts of the marketing process, from monitoring performance and identifying opportunities to recommending and executing changes.

For business leaders, this raises a question that goes beyond technology: How should a marketing team be structured when some of its work is performed continuously by intelligent systems?

Marketing teams will become networks of specialists

Marketing is a continuous process of observing changes, understanding what they mean, taking action and measuring the results.

Today, people coordinate most of that process. They review reports, investigate changes, decide what deserves attention and turn those decisions into campaigns or experiments. Much of their time is spent moving information between activities rather than determining where the business should go.

AI agents can change how that work is organized.

I don’t expect companies to replace their marketing departments with a single AI agent responsible for everything. Marketing involves too many different objectives and areas of expertise for that to be a reliable approach.

Search engine optimization requires different information from paid advertising. Customer research involves different tools from lifecycle marketing. Brand positioning requires a different understanding of success from conversion optimization.

A more effective approach is to develop specialized agents that operate within defined responsibilities and share relevant information with one another.

At Bookipi, we’ve been working toward this model within our marketing department. We’re building specialized systems for areas such as performance analysis, reporting, content and marketing operations, with the longer-term objective of connecting them through shared business context.

The important change isn’t the number of agents we create. It’s how we organize the people working with them.

Marketers will become responsible for managing systems

As more execution moves to AI agents, the responsibilities of marketers will change.

Instead of managing a collection of tasks, employees will increasingly manage systems that perform those tasks. Their role will involve setting objectives, providing context, defining what can happen automatically and deciding when human intervention is necessary.

That requires a broader understanding of the business.

An acquisition agent might identify an opportunity to reduce the cost of acquiring a customer. However, the customers being acquired might have poor retention or generate insufficient revenue to justify the investment.

A content agent might identify a topic with significant search demand, but the traffic could have little relevance to the company’s target audience. A conversion optimization agent might improve sign-up rates while attracting customers who are less likely to pay.

In each case, the agent could be performing its assigned task correctly while producing a disappointing business outcome.

This is why leaders need to measure more than the performance of individual marketing channels. Customer acquisition cost, retention, revenue and profitability must remain connected.

The marketer’s responsibility becomes understanding those relationships and directing the systems toward the overall business objective.

For leaders preparing their teams, the first step is to identify which decisions can be delegated safely and which require human judgment. Reporting and anomaly detection may be suitable for automation. Changes involving substantial spending, positioning or customer relationships may require additional approval.

The goal is not to remove human involvement from every activity. It’s to concentrate that involvement where it creates the greatest value.

Shared knowledge will become a competitive advantage

One of the biggest challenges in marketing is how much organizational knowledge gets lost.

Teams accumulate valuable information about customer behavior, successful campaigns, failed experiments and changes in the market. Yet much of this knowledge remains scattered across documents, dashboards, messages and individual employees.

When someone leaves or changes responsibilities, important context can disappear. New employees may repeat experiments that were already conducted because the reasoning behind previous decisions was never documented.

This becomes particularly important when businesses start introducing AI agents.

An agent analyzing advertising performance should ideally understand more than the latest campaign results. It should also have access to relevant information about customer quality, previous experiments, positioning and the company’s commercial priorities.

The same applies to agents working on content, customer research and lifecycle marketing.

Businesses can start by creating a shared knowledge system that records key decisions, experiments, results and lessons. The information should be structured so employees and authorized agents can retrieve it when making future decisions.

This doesn’t mean every agent should have access to every piece of information. Access permissions, data quality and review processes remain essential.

The opportunity is to make organizational learning more consistent. Instead of relying entirely on what individual employees remember, businesses can make relevant knowledge available across their operations.

Over time, this could become a more meaningful advantage than simply generating marketing content faster.

Leaders need to rethink how they hire and evaluate marketers

Most marketing job descriptions still define responsibilities around channels and activities. Companies hire people to manage paid advertising, produce content, improve search rankings or run email campaigns.

Those skills will remain relevant, but they may no longer be enough.

As agents become more capable, marketers will need to understand how to design workflows, evaluate automated decisions and connect different activities to business results.

When evaluating candidates, I now increasingly look for evidence that they can redesign a process rather than simply execute or improve it.

I ask questions to understand if they can identify repetitive work that should be automated and if they can provide an example of an AI agent they built that had enough context to make useful recommendations.

These capabilities also influence performance reviews.

A marketer who builds a reliable system that saves the team substantial time may create more long-term value than someone who completes a larger number of individual tasks.

Leaders should assess employees on business outcomes, the quality of their decisions and the improvements they make to how the organization operates.

Start redesigning workflows before restructuring teams

Businesses don’t need to rebuild their marketing departments overnight. A better approach is to begin with one recurring process that consumes significant time.

Identify the information required, the decisions being made and the actions that follow. Then determine which steps an agent can perform reliably and where people need to remain involved.

Measure whether the new process reduces costs, improves results or allows employees to focus on more valuable work. Document what the team learns before expanding automation into other activities.

As these systems mature, leaders can start connecting them, sharing relevant knowledge and reconsidering how responsibilities should be distributed across the team.

I expect this to change how businesses think about marketing capacity in 2027.

Today, leaders often assess the size of a marketing department by counting employees and considering the channels they manage. That measure will become less useful as individual marketers direct increasingly capable systems.

One marketer no longer represents the capacity of one person. They represent the capacity of an entire system.

The competitive advantage won’t come from having the most agents. It will come from having people who know how to direct them toward the right business outcomes.

Key Takeaways

AI agents are changing how marketing teams operate, moving employees from executing tasks to managing intelligent systems.

Shared knowledge will become a competitive advantage.
